HKUST EMBA alumnus Victor RUIZ revolutionizes shoppers’ experiences with smart mirrors for fitness, retail, smart living, and other verticals. His company actiMirror evolved from a Hong Kong startup to the world’s leading company in its segment. He advises against designing a product to do everything.

Tech entrepreneurs often have ambitious personalities and big imaginations. They want to develop products with many functionalities to serve different customer segments.
But according to seasoned entrepreneur Victor Ruiz – Co-founder and CEO of actiMirror, and an alumnus of the Kellogg-HKUST Executive MBA (EMBA) Program – it’s better to “keep it simple”. Although it’s tempting to design a product which solves multiple problems, successful products are usually highly focused, he says.
Ruiz speaks from experience. At the beginning, Ruiz and his co-founder Fulvio RIVA had the idea of developing smart mirrors to offer real-time personalized consumer experiences and data analytics insights. They obtained financing, and formed an advisory board and a team. But there were many different uses for smart mirrors, and their initial business model featured too many functionalities. “It was too complicated”, he recalls.
“Always aim for simplicity,” Ruiz says. “Make sure you can explain what you do either to your grandmother or to your five-year-old child using, if possible, simple words.”
Get the MVP right
It is crucial to get the minimum viable product (MVP) right, Ruiz says. Ruiz’s startup actiMirror offers smart mirrors which are enabled by Artificial Intelligence, Data Analytics, apps, cloud technology and content management systems. In a retail setting, smart mirrors can deliver personalized consumer experiences to increase in-store traffic and sales. For example, it takes less than two seconds for the mirrors to estimate the shopper’s age, gender and even mood to show customized products, promotional videos or advertisements targeting the shopper’s demographics. And all is done in a 100% General Data Protection Regulation (GDPR) compliant manner.
After working on the right MVP, Ruiz was able to describe his smart mirror in a very clear and succinct manner as “an oversized smartphone” offering five key product features: a scalable open platform, a combination of digital technologies, innovative customer journeys, a true mirror [very important indeed according to Ruiz], and a truly scalable price point [even more important].
Ruiz’s business grew from that first MVP, and the company has become an established technology provider in the retail sector. The company now has a portfolio of renowned clients and brand partners. Recently, actiMirror helped AW Rostamani, the Dubai-headquartered conglomerate, with product availability and inventory tracking in different retail locations. AW Rostamani’s brands include American Rag, Angels, Vhernier and Georg Jensen.
Ruiz’s smart mirror startup is now ready to expand to different sectors, and as such the company is currently raising its pre-Series A fundraising round. The proceedings will be used to consolidate its recently launched “Fitness” line that is already getting considerable traction in the European Union, with Ruiz personally leading the company expansion.
When using the smart Fitness mirrors, customers enjoy Artificial Intelligence personal trainers. They can take à-la-carte tutorials or compete in real-time from your home, gym and hotel with users in other locations through an interactive display with an embedded camera and speakers. All they have to do is to get a yoga mat to start a high-energy workout!
The company also plans to use pre-Series A proceedings to launch its “Smart Living” solutions in 2020 offering smart mirrors for bedrooms and bathrooms with infotainment functions, home automation controls and personalized health functions.
A holistic view of business
Born in Madrid, Spain, Ruiz is grateful with the Kellogg-HKUST EMBA Program for providing him with a holistic view of business.
The EMBA also boosted his Asia network, and added credibility to his startup at a time when he and his business were new to the Asia market. His company evolved from Hong Kong, and today has offices in Silicon Valley, Europe, and a network of international distributors.
Ruiz already had an extensive international career in mechanical and manufacturing engineering, sales and business development, and product management, before he studied his EMBA. He says the EMBA Program helped him to connect the dots among different professional disciplines.
“It was necessary to connect the financial, legal and human resources dots to get a truly holistic view of a business,” he says.
The Kellogg-HKUST EMBA Program also helped Ruiz to build a strong network in Asia. “When I moved to Hong Kong in 2011, I had a strong network in Europe and North America, but I didn’t know anyone in Asia,” he says. “Now my most developed network, without a doubt, is in the Asia-Pacific region.”

Let us know more about this venture in this exclusive interview with Victor Ruiz.

1] Give us some insights on the foundation of this enterprise.

actiMirror is the result of two visions: on one hand, my co-founder Fulvio envisaged a solution for retail and hospitality using smart mirrors to attract consumers’ attention wowing them with unexpected content and adding value to the customer’s experience. And, on the other hand, my vision to gather and analyze consumers’ behavior data to enable real-time personalized experiences and provide insights for our initial B2B customers. We both were determined to improve usually boring Retail experiences and – after a couple of dinners in Milan – we took proactive action putting our ideas together and co-founded actiMirror.

2] What was that one thing that was kind of a hard nut to crack?

The MVP. Our idea was outstanding and we made sure we put together the right ingredients to make it happen. We had an experienced and very global executive team. We managed to attract a high-profile Advisory Board. We had Seed money to start. We were able to design and manufacture greater mirrors than our competitors at more competitive prices. And so on.

However, the challenge remained: how to best integrate and pack the software and hardware into a holistic MVP that would make instant sense to the market, and eventually to our grandmothers?

We always strove to develop our MVP in a manner that could be understood by the general market, but the sheer amount of possibilities and product features made it challenging. Also, which verticals shall we focus on? Lucrative B2B with long lead times, or faster B2C with lesser margins?

After listening to the Voice of different Customers, few product iterations, and some POCs (Proof of Concept projects), we developed an attractive MVP that was intuitive and got instant attention from brands and retailers. Essentially, our smart mirrors are similar to oversized cell phones offering:

3] In the words of Freddie Mercury, “When the whole idea of Queen was to be original” How well does it go with your enterprise?

Our team is very creative and sometimes it feels that we have enough ideas to last us for the next 300 years. We are not familiar with the dynamics of the music industry, but in ours, over and above originality a company must deliver scalable innovation one step at a time.

actiMirror is 80% software and 20% hardware. Mistakes on the software side can be relatively easily resolved, but mistakes on the hardware side can be very costly indeed. Hence, as much as we try to be original if originality does not bring scalable dollars those projects won’t see the light.

4] What are the products or services that the company focuses on?

We have established that actiMirror has the leading product offering when it comes to B2B Retail. And the company is now launching products in the Fitness and Smart Home (Real Estate) verticals.

Fitness

We have partnered with a key industry player to gamify exercise with the target to make it as addictive as computer games. Now, one can train or compete with others in real-time from the comfort of their own home or from gyms and hotels.

Smart Home

We are about to launch a very scalable waterproof range of smart mirrors that can be installed in bathrooms, bedrooms, etc. featuring:

Infotainment functions: music, news, calendar, weather, etc.
Personalized Health functions: blood pressure, weight, etc. connected to other devices
Home Automation controls: lighting, curtains, aircon, mood scenarios, etc.
5] How do you make sure there are no setbacks? And even if there are how would they not hinder the growth?

Using four key ingredients:

Open Communication
Trust
Respect
Diversity
There is not much more than that. If the team will trust and respect each other, then people feel empowered to raise the hand when facing a setback to ask others to help. Of course, everybody has their own KPIs, but the main KPI for the team is to continue being the number one Smart Mirror provider out there. With Open Communication, Trust, Respect, and Diversity nobody has time for feeling down if something goes wrong.

6] It’s a rat-race out there. How do you cope with that?

By being active part of the race attending seminars; by having a very seasoned Advisory Board who comes with truly incredible suggestions; by being public speakers to evangelise our industry; by engaging with other entrepreneurs that have nothing to do with our business model and openly ask for their ideas/suggestions; by asking REALLY difficult questions, by partnering with the best-in-class; by having a diverse team with different and complementary points of view, and – most importantly – by attracting top software talent and keeping an eye on those (who may not yet know it) but will soon make themselves available to join an innovative company like actiMirror.

7] Constant vigilance- a need or a strategy? Please share your views.

In my opinion, Constant Vigilance should neither be a need nor a strategy. The competition will inevitably come with great ideas, and that is good. The competition will always develop this feature, or that sexy product, or penetrate a specific vertical. Always.

And we should always be grateful for that because it keeps making the general public aware of smart mirrors. Because it keeps evangelizing what we do well.

8] Executive Leadership- what are the aspects of it and how do you work on it? (Simply, what are your responsibilities as an owner?)

People often think that CEOs are always busy doing a very eclectic array of things. And, whilst it is true that one has to keep an eye on everything and be able to discern where opportunities lie, what to develop, which market not to penetrate, etc. my primary responsibilities are:

Strategy, Business Development, and Sales: 50% time
New and Existing Investors Relationships: 30% time
Talent Acquisition: 10% time
Making sure there is enough money in the bank: 10% time
9] Employees are the backbone of any company. How do you maintain a healthy work environment?

Open Communication, Trust, Respect and Diversity, PLUS one more essential extra factor: By attracting top key talent with low egos.

10] The show must go on, what do you plan next?

We are developing an impactful modular platform for B2C and Real Estate that will democratize smart mirrors for the general public. This project is the pinnacle of several years of actiMirror AI + Automated Data Analytics + Apps development + Cloud + Content Management + Hardware, etc. put together with several partnerships we have established over the years.

In essence, the product is a smart mirror for home use, adding under the same modular platform a set of incredible features and functionalities such as AI personal trainers for fitness, an AR cosmetic ecosystem, and a bunch of other exciting modules. Apologies for being succinct, but this is as much as we can disclose at this stage about this very scalable project.

Smart mirrors: opportunities for businesses

The smart mirror is another smart display device that has potential for home use, as well as in the clothing and cosmetic sectors.

A smart mirror is an interactive mirror equipped with cameras, sensors and an electronic display. While the technology isn’t totally new, the integration of voice assistants has led to expanded use across several industries.

In the smart home, a smart mirror can display information such as upcoming schedules and unread emails. The device can also play music in the bathroom, let users monitor their other smart home gadgets, receive makeup suggestions and make phone calls.

“Retail and smart homes remain the reference industries for smart mirrors, with beauty and apparel at the forefront of the retail side,” said Fulvio Riva, the Founder and COO of actiMirror, a smart mirror manufacturer.

The firm’s devices can log and display health data, as well as allow users to play music and control smart home devices.

Capstone Connected Home and Electric Mirror unveiled new Android and Google Assistant-equipped products at CES 2019, while Kohler has released an Alexa-powered smart mirror that enables users to interact with the built-in voice assistant.

Another major industry adopting smart mirrors is retail; in particular clothes retailers. Smart mirrors used by firms in this sector can identify what products customers are wearing, as well as suggest other products shoppers might like. Combined with augmented reality technology, customers can also try on clothes virtually.

Spanish fashion brand Zara has installed a smart mirror in one of its stores. The mirror displays other items in stock for consumers depending on what they are trying on.

The Mastercard Smart Mirror lets consumers browse items, have store attendants bring them and pay by card without leaving the fitting room.

The HiMirror serves as a daily beauty consultant, using an embedded camera analyze a user’s skin wrinkles, blemishes, dark spots and clogged pores, and tells the user what they can do to improve their skin condition.

According to data published by Research and Markets, the value of the smart mirror market, is expected to grow from US$2.8 million by 2018 to $4.4 billion by 2023.

Smart mirrors, due to huge amount of data collected from users, look set to become a medium for providing personalized experiences both at home and in retail stores.

actiMirror’s Riva said smart mirrors could be a boon for brick and mortar stores, allowing them to provide “targeted advertisements and personalized recommendations, which have been the exclusive domain of online retailers so far.”

The insights and analytics gleaned from data collected from smart mirrors gives offline retailers another opportunity to better understand their customers.

Riva said the fitness sector could be another opportunity for smart mirror products, especially since social apps and platforms are shaping the market. There are still a number of hurdles to clear in this market, however.

“The structure and flexibility of the business model is crucial due to the lack of familiarity of our clients dealing with digital solutions. This actually also corresponds to the main challenge because of the high degree of market education necessary for project management,” said Riva.

To access the anonymous user data the end-user logs into a secure (HTTPS) website using a username and password. The password is stored encrypted.
